How to Run QA as a Solo Tester on a Development Team
Most QA engineers don't start their careers expecting to be the only tester on a team. But that's the reality at a large number of startups, scale-ups, and even mature companies where QA headcount never quite kept pace with engineering growth. You're handed a codebase, a sprint board, a release schedule, and the implicit understanding that "quality" is now your department — singular.
It's a high-stakes position. Done poorly, you become the bottleneck everyone works around. Done well, you become the person who makes the rest of the team more confident, ships better software, and catches the kind of problems that would have cost real money and real user trust to fix in production.
The difference between those two outcomes isn't working harder. It's working with a fundamentally different strategy than a QA team would use — because you don't have the same resources. This guide covers that strategy: how to prioritize, how to test intelligently, how to build quality into the team's process rather than bolting it on at the end, and how to use tools that do more than you could do manually.
Understand the Structural Challenge First
Before diving into tactics, it's worth naming what makes the solo QA role uniquely difficult.
In a team with multiple QA engineers, you can divide coverage. One person takes the critical path, another covers regression, a third does exploratory testing on new features. There's a collective body of knowledge about what's broken, what's risky, and what's been verified.

Risk-based testing is the practice of directing your testing effort toward areas where a bug would have the greatest impact and where the probability of a bug occurring is highest. It's not a compromise — it's the most rational allocation of limited time.
For each feature or code change, ask two questions:
What is the business impact if this breaks? Consider revenue impact (does this affect checkout, billing, onboarding?), user experience impact (is this a core flow most users go through?), and reputational impact (is this the kind of bug that would appear in a tweet or a one-star review?). High-impact areas justify deeper, more thorough testing.
What is the probability that something is broken? Consider the complexity of the change (did it touch ten files or two?), the experience of the developer who wrote it, whether the area has a history of bugs, and whether adequate automated test coverage already exists for this path. High-probability areas also justify more testing, independent of business impact.
Plot these two dimensions against each other — even informally in your head — and you get a clear signal about where to spend time. The highest priority is anything high-impact and high-probability: critical paths that were significantly changed, complex features with no existing test coverage, areas that have regressed before. The lowest priority is low-impact areas that barely changed and have stable histories.
This framework also gives you language to communicate with product and engineering leadership about what you're covering and what you're not. "I'm focusing testing on the checkout flow and the new API integration because those carry the most risk this sprint" is a defensible, professional statement of prioritization. It's not "I didn't have time to test everything" — it's "I made intentional decisions about where testing adds the most value."
Get Into the Development Process Earlier
One of the most effective things a solo QA engineer can do is shift testing left — meaning, earlier in the development process. The later a bug is found, the more expensive it is to fix. A bug caught during code review is trivially cheap. A bug caught in QA requires a developer to context-switch back to a ticket they thought was done. A bug caught in production requires incident management, a hotfix, and potentially customer-facing communication.
As a solo tester, you can't afford to be a gate at the end of the pipeline. You need to be a presence throughout it.
Participate in requirements and design reviews. The earlier you read a specification, the more likely you are to catch ambiguities, missing edge cases, and untested assumptions before anyone writes a single line of code. Questions like "what happens if the user submits the form with no items in the cart?" or "what should the error state look like if the API is unavailable?" are much easier to answer during planning than after development is complete.
Review pull requests for testability and edge cases. You don't need to deeply review implementation details — that's the developer's job. But a scan of the diff for untested code paths, missing error handling, and state management concerns is a fast, high-leverage activity that catches issues before they reach staging.
Define acceptance criteria before development starts. Work with product to make sure every ticket has clear, testable acceptance criteria attached before a developer picks it up. Ambiguous tickets produce ambiguous implementations that are hard to test and easy to ship with the wrong behavior.
This kind of upstream involvement requires relationship-building with developers and product managers. It means being present in planning meetings and asking questions that might slow a decision down for ten minutes — but save days of rework later. Position yourself not as the person who slows releases down, but as the person who helps the team understand what "done" actually means before they start building.
Build a Lightweight Regression Safety Net
As the sole QA resource, manually running a full regression suite every sprint is not realistic. You need automation to do the repetitive work so you can focus your manual effort on what automation can't easily catch — new features, visual defects, exploratory scenarios, and context-dependent edge cases.
You don't need to build a comprehensive automated test suite from scratch to get value. Start with the smoke test: the smallest set of scenarios that confirm the application's most critical paths still work. For most applications, this is login, the primary user flow, and the checkout or submission path. A smoke test that takes five minutes to run manually can be automated in an afternoon and then run on every build without any of your time.
From there, expand coverage incrementally. After each significant bug that slips through to production, add a regression test that would have caught it. Over time, you build a suite that covers exactly the scenarios that have historically been risky — which is the best possible coverage signal.
For web applications, Playwright and Cypress are the most practical choices for browser automation. Both are well-documented, actively maintained, and capable of handling modern single-page application architectures. Playwright in particular has strong support for parallel test execution, which keeps run times manageable as the suite grows.
Integrate the smoke test into your CI/CD pipeline so it runs on every pull request. Failing CI is much harder to ignore than a failing test on a QA engineer's laptop, and it catches regressions before they even reach you — effectively extending your testing coverage to include every developer on the team.
Be Systematic About Manual Exploratory Testing
Automation covers what you specify. Exploratory testing is how you find the things you didn't know to specify. As a solo tester, both matter, and exploratory testing is where a skilled human still has a decisive advantage over automated scripts.
The risk with exploratory testing when you're short on time is that it can become undirected wandering — clicking around hoping to find something wrong. That's inefficient. Structured exploratory testing gives you the benefits of exploration while keeping sessions focused.
Before each session, define a charter: a brief statement of what you're exploring, what you're trying to learn, and any specific risk areas you'll focus on. "Explore the account settings page with an emphasis on permission edge cases and form validation" is a charter. It doesn't constrain every click, but it keeps you in a productive area of the application.
Keep sessions time-boxed — 30 to 90 minutes is the sweet spot for productive exploration before attention degrades. After the session, spend a few minutes noting what you covered, what you found, and what felt risky but went untested. This creates a lightweight record that helps you track coverage across sessions and gives you material for planning future exploratory sessions around the areas that felt incomplete.
Rotate your focus systematically. If you covered the checkout flow this sprint, put more emphasis on account management and notifications next sprint. Keep a rough map of the application's major functional areas and how recently each was explored, so coverage doesn't invisibly concentrate on the features you personally find most interesting or familiar.
Document Bugs So Well That They Get Fixed
As a solo QA engineer, a bug report you write goes directly to a developer — often without the benefit of a QA colleague reviewing it first. The quality of your bug reports directly affects how quickly bugs get fixed, and how much time you spend fielding questions about reports that weren't clear enough the first time.
A good bug report contains:
- A clear, specific title that describes the symptom, not the cause. "Checkout fails when coupon code is applied to an empty cart" is a title. "Cart bug" is not.
- Exact reproduction steps numbered in order. No assumptions about what the reader knows. Every click, every input value, every precondition stated explicitly.
- The observed behavior — what actually happens.
- The expected behavior — what should happen instead.
- The environment — browser, OS, whether you're authenticated, what data is in the system.
- Supporting evidence — a screenshot of the visible symptom, a screen recording of the reproduction steps, the relevant console errors, and any failed network requests.
The supporting evidence is where most bug reports fall short — and where the difference between a bug that gets fixed in hours and one that sits in the backlog for weeks is often determined. Being able to test a feature independently of other in-progress work, and to turn it off and on to verify the fallback behavior, makes your testing more precise and reduces the interference between concurrent development efforts.
Advocate for Quality Without Becoming an Obstacle
The solo QA engineer often faces a political challenge that larger QA teams don't: you're one person, and the developers who want to ship are many. If you're too stringent about what constitutes a release-ready build, you become the obstacle. If you're too accommodating, quality degrades and the role loses its value.
The way to navigate this is to ground every quality conversation in business impact rather than personal standards. "This bug will cause the application to fail for users with Safari on iOS, and mobile Safari accounts for 22% of our traffic" is a conversation that product and engineering leadership can engage with on business terms. "This doesn't meet my standards" invites pushback in a way that a business impact statement doesn't.
Build relationships with developers that make quality a shared value rather than your personal project. When developers trust that your bug reports are accurate, well-documented, and prioritized reasonably, they're more receptive to acting on them. When they see you participating in planning and code reviews — adding value earlier in the process, not just blocking at the gate — they're more likely to flag uncertain areas and ask for your input proactively.
Push for quality metrics that make your work visible. Bug escape rate (bugs found in production vs. caught in QA), mean time to resolution, and test coverage percentage are all metrics that connect your work to outcomes the team cares about. A solo QA engineer who can show a declining bug escape rate and a growing test coverage baseline has a much easier conversation about the value of the role — and about what would happen to those numbers without it.
Know What to Let Go
A principle that's easy to state and genuinely hard to internalize: perfect coverage is not the goal. As a solo tester, you will always have gaps. The goal is to make sure the gaps are in the right places.
Low-risk features with stable histories and good automated coverage don't need your manual attention every sprint. Internal admin tools used only by the team don't carry the same weight as customer-facing flows. UI polish issues on edge-case screen sizes are lower priority than functional failures in the main user path.
Being explicit about what you're not testing — and why — is as important as being clear about what you are testing. It creates a documented, defensible record of your prioritization decisions, it communicates risk clearly to stakeholders, and it prevents the implicit assumption that "QA signed off" means everything was tested equally.
When something does slip through — and it will — that documentation is what shows the organization that the gap wasn't negligence. It was a known trade-off. That distinction matters for how you're perceived, and for having an honest conversation about whether the team's QA capacity matches the team's risk tolerance.
